Discovery Session

A half-day session focused on mapping what the team actually knew versus what they were assuming, and identifying the two or three things that would need to be true for the expansion to make sense. The session concluded with a clear priority list and a set of questions to answer before deciding.

Decision made within 3 weeks

The team chose to defer the expansion by one quarter to address a distribution gap first. The session helped surface that the core assumptions underpinning the expansion were not yet in place. The decision was made with less internal disagreement than previous discussions.

Asynchronous notes addressed smaller decisions between sessions. Quarterly reviews provided perspective across the full arc of the transition.

The leadership transition completed without significant disruption to the organisation. The founder described the retainer as the only advisory relationship during the period that stayed focused on what was actually happening rather than offering generic transition advice. The engagement ended at the founder's request once the transition was settled.
